This page replaces the three we sent in September. Every number now comes from your own Search Console and GA4, so you can check each one in your own accounts. Today the site earns 17.9K organic sessions a month. In the expected case this plan takes that to 28.7K by month 12 (December 2027), with non-brand search at 2.1x today.
In September we aimed for 45K visits a month, built on an Ahrefs estimate. Your full Search Console and GA4 data puts the expected case at 28.7K (21.8K to 38.3K). It is a lower number, and one you can hold us to.
SEO and GEO drops to USD 3,500 a month (USD 4,500 to 4,800 in September) on a 12-month contract alongside the website project. The website project stays at USD 19,500. Phase 1 comes to from USD 66,300 for 2027.
In September we said Shopify stays. Christian mentioned the store set-up relies on an external add-on, so discovery now starts with a platform recommendation built for 150 stores, before any build is quoted.
Everything in this plan is measured against the target you shared with us: close the gap from 900,000 to 1,000,000 tyres a year while the network grows from 94 stores to 150.
The other proposal you are weighing has real strengths, and we say where below. Both proposals want tyre size, brand and vehicle pages, and both include AI search. The difference is the starting point: the other proposal starts from a Semrush estimate of your traffic, and this one starts from your own Search Console and GA4. The two disagree by a factor of two.
Apply their own growth rate (+61% to +83%) to your real starting point and you get 28.8K to 32.8K a month, right where our expected and stretch cases sit. The ambition is the same. The starting number is not.
| Claim | Their proposal | Your data | What it means |
|---|---|---|---|
| Organic traffic today | 36.1K visits a month (Semrush estimate) | 17.9K GA4 organic sessions; 12.9K Google clicks | The starting point is twice the real figure, and every later number inherits it. |
| Brand share | 77% branded | About 46% brand, 54% non-brand | Non-brand is already the bigger half of your search traffic. |
| Non-brand today | 8.3K visits | About 9.6K sessions (6.9K Google clicks) | Close. This is the one baseline number that holds up. |
| Trend | Non-brand down 18.9% | Total clicks up almost 19% across the year. Since June, clicks a day are down 14% while impressions rose and average position held. | Search Console shows clicks per search falling (AI Overviews), not rankings collapsing. |
| First fix | XML sitemap and indexation, so the site is re-crawled and indexed properly | The sitemap already lists 26,011 products, 529 pages and 116 collections. Impressions rose 24% from October to December 2025 to July to September 2026. | Google is indexing the site. The gaps are missing page types and weak store pages. |
| Local search and Business Profiles | A single line under off-page work (links, citations and business profiles) | 78% of clicks land on store pages; 42% arrive through Business Profile links. The 94 profiles are only partly set up today. | The channel that drives most of your search traffic needs its own workstream: every profile, every store page, reviews, and a playbook for each new store. |
| Tracking | Not in what we were shown | GA4 counts a conversion in 100% of sessions; revenue shows A$0 | Nobody can prove the return on SEO or ads until this is fixed. We fix it in month 1. |
| Month 6, non-brand | 15K to 20K (1.8 to 2.4 times) | Our expected case: 14.4K sessions (1.5 times). Stretch: 18.3K. | New pages take three to six months to rank. Doubling by month 6 needs everything live by month 2. |
| Month 12, non-brand | 30K to 38K, set at Tempe and Ozzy levels | Our expected case: 20.1K sessions (2.1 times). Stretch: 29.7K (3.1 times). | Competitor traffic took those sites years to build. It is a ceiling, used here as a 12-month forecast. |
| Month 12, total | 58K to 66K | Our expected case: 28.7K. Stretch: 38.3K. | Their growth rate on your real 17.9K gives 28.8K to 32.8K. |
| Keywords | 12.7K today, 32K to 40K at month 12 (Semrush count), about 3 times. Elsewhere it gives 5.9K for today. | 1,524 to about 4,500 in Ahrefs, also about 3 times. Ahrefs counts fewer keywords for every site, so the two totals can't be compared directly. | Plausible, and in line with our forecast. Most new keywords rank between 11 and 100 and bring few clicks, so we also report top-3 and page-one counts from your Search Console (413 to 494 on page one). |
| The new website | Not in the timeline we were shown | The new site is planned for June 2027, month 6 of this plan | Pages built in months 3 to 6 have to move to the new site at launch with their rankings intact. That needs the search plan and the build to share one plan for page addresses. |
| AI visibility | "Score" of 0 today, 14 to 16 at month 12, no scale given | 44 AI assistant sessions a month in GA4. 0 of 3 test prompts named you (September 2026). | We track named prompts and real AI referral sessions. Both can be checked. |
Size, brand and vehicle pages, better category pages and AI search are all in our plan too, and their keyword growth (about 3 times) matches ours. They are also right that you are barely visible in paid category searches (0.51% of clicks against JAX at 18.69%). On what to build, the two proposals are close.
A full plan for the 94 store pages and Business Profiles (most of today's traffic), fixing tracking so ROI can be proven, and protecting rankings when the new site launches in mid-2027.
Our September proposal used Ahrefs and aimed for 45K visits a month. Your full data shows 45K is beyond even our stretch case, so we lowered it. A forecast should be one you can hold us to.
To compare like with like, both forecasts start from one number and each keeps its own growth rate. Switch the starting point between your real GA4 traffic and the other proposal's Semrush figure.
| Today | Month 3 | Month 6 | Month 12 | Growth |
|---|
Their figures are the total organic visits on their slide at months 3, 6 and 12, turned into growth rates; the months in between are straight lines. Ours are GA4 organic sessions from this forecast and include seasonality, so January and June sit a little higher. On non-brand traffic alone they assume 3.6 to 4.6 times growth in 12 months; our stretch case is 3.1 times (see the table above).
Monthly visits from Google organic search in Australia, all from one tool, so the five sites are compared like for like. Ahrefs puts Tyres & More at 17,222, about 183 search visits per store a month.
| Tyres & More | Bob Jane | Gap | |
|---|---|---|---|
| Keywords ranked on Google | 1,524 | 12,034 | 8x |
| Sites linking in (authority) | 770 | 1,628 | 2x |
| Value of that traffic if bought as ads (USD a month) | 10,770 | 35,729 | 3.3x |
Source: Ahrefs estimates, Australia, 23 September 2026. These gaps are the long-run ceiling, not a 12-month target. Matching Tyrepower (about 77K) is a two-to-three-year ambition if year one lands on the expected line. We will set year-two targets once there are 12 months of clean tracking data.
Monthly Google clicks from Search Console. The shaded range runs from the conservative to the stretch case; the blue line is the scenario you pick here, and every number on the page follows it. The grey dashed line is what happens if nothing changes.
Forecast months assume work starts in January 2027. October to December 2026 are shown at the current run rate, before any work starts. Seasonality comes from the last 12 months: January, February and June run about 5% above average, September and October about 5% below.
Local pages and Google Business Profiles do the heavy lifting early. Tyre size, vehicle and brand pages are the biggest new opportunity, because the online catalogue is almost invisible in search today.
| Workstream | New pages | AU searches a month | Share captured by month 12 (cons / exp / stretch) | Starts | Evidence behind the demand number |
|---|---|---|---|---|---|
| Store pages and Google Business Profiles | 94 stores | from GSC | position model | Month 2 | Every named non-brand query in Search Console, moved up by position band (see method). Today 413 of these queries sit on page one. |
| Tyre size pages | 150 | 65,000 | 1.2% / 2.5% / 4.5% | Month 3 | The 12 most common sizes alone draw 18,650 searches a month (265/65R17: 2,900; 285/70R17: 2,400; 265/70R17: 2,400). No size query reaches the site's top 1,000 today. |
| Vehicle fitment pages | 30 | 12,000 | 4% / 8% / 12% | Month 3 | Ford Ranger wheels 880, Hilux wheels 880, Corolla tyres 320, RAV4 tyres 320. Proof it works: one Ranger Super Duty wheel post earned 1,341 clicks at position 5. |
| Tyre brand and pattern pages | 25 | 40,000 | 0.8% / 2% / 3.5% | Month 4 | Stocked brands only: Kumho tyres 8,100, Michelin tyres 6,600, Continental 6,600, Yokohama 4,400, Geolandar 4,400, BFGoodrich KO2 1,600. |
| Wheels and packages | 20 | 25,000 | 1.5% / 3% / 5% | Month 4 | 4x4 wheels 3,600, wheel and tyre packages 2,900, alloy wheels 2,400, mag wheels 1,900, plus wheel brands (PDW already gets 20K impressions a year at position 6.7). |
| Service pages | 60 | 20,000 | 3% / 6% / 9% | Month 3 | Australia-wide 117K a month (tyre repair near me 18,100, wheel alignment 9,900, roadworthy certificate 8,100). The stores appear in about 8% of "tyre shop near me" searches today, so we count the local share plus suburb searches. |
| Guides and AI answers | 30 | 20,000 | 1.2% / 2.5% / 4% | Month 5 | Tyre pressure 1,900, run flat tyres 1,600, tyre size explained 1,000, best all terrain tyres 880. The wheel alignment article gets 32,900 impressions a year and only 50 clicks. |
AU searches a month: Google Keyword Planner, Australia, pulled 19 October 2026. Capture rate is the share of that demand that turns into clicks to the site. Each workstream subtracts the clicks it already earns, so only new clicks count.
GA4 shows 215,342 organic sessions in the year to 1 October 2026 (12.9K Google clicks a month in Search Console). Paid search drove 392,507 sessions, 1.8 times organic. Every organic gain is traffic the business no longer has to rent.
The top 100 named queries are 77% brand, but brand falls to 26% by queries 750 to 1,000, and Google hides the query on half of all clicks. That hidden long tail is mostly people searching for a tyre shop near them. Non-brand is the bigger pool, and the one SEO can grow.
Clicks a day fell from June to September (484 to 416) while impressions rose 4% and average position held near 11.5. Click-through rate dropped from 3.2% to 2.6%. That points to AI Overviews and SERP changes taking clicks, so the "do nothing" line keeps eroding.
Store and location pages earn most of the traffic, and 42% of all clicks come through Google Business Profile links. Local SEO is the core of this account. The 94 profiles and store pages get the first sprint.
The catalogue (mostly wheels, plus about 5,000 tyre SKUs) is in the sitemap, but product and collection pages earn only 7% of clicks. There are no tyre size pages and no vehicle pages. Big head terms sit on pages two to four: "tyres" at 16, "car tyres" at 27, "all terrain tyres" at 31.
Goodna has a store page, a tyre-shop page, a 4x4 page, a car service page and a wheel alignment page, all chasing the same searches, plus a /stores/goodna link that redirects twice (through the non-www domain) and is used on several Business Profiles. Store page titles are just the trading name ("Smitty's Tyres & More" never says Tamworth or tyres).
GA4 counts a key event in every session (3 to 5 per session on every channel), revenue reads A$0, 46,712 sessions have a "(not set)" landing page, and 11,587 sessions fall into "Unassigned" because some Business Profile links are tagged utm_medium=gmb. Until this is fixed nobody can prove ROI, so month 1 rebuilds tracking.
GA4 already logs 530 sessions a year from ChatGPT and other assistants. It is small, but it is the fastest-growing channel in search, and the guides and structured store data in this plan are what AI answers quote.
For this proposal we modelled search demand by tyre size, brand and vehicle, and went through your Search Console query by query. These are the tyre-specific findings behind the plan, each one checkable in your own accounts.
265/65R17 draws 2,900 searches a month, 285/70R17 and 265/70R17 2,400 each. The 12 most common sizes add up to 18,650. No size search reaches your top 1,000 queries today, because there is no page for one to land on.
One Ford Ranger wheel post earned 1,341 clicks at position 5. Ranger, Hilux, LandCruiser, Prado, D-Max and Everest pages follow the same pattern. Fitment search (Vehicle Logic and rego lookup) sits behind a form Google can't read, so we put it on pages it can.
Collections named after a promotion, like the Yokohama Advan V61 buy-3-get-1-free collection, earn rankings and then lose them when the offer ends and the address goes. "Buy 3 get 1 free tyres" alone is 1,300 searches a month. Permanent addresses, with the offer as a block on the page, keep what you earn.
Reekies, Jacobs, Squizzy's, City Rubber, Bob's Tyres Childers, Hammond 4WD and other names from before stores joined the network bring in more than 11,000 clicks a year. A rebuild that drops them loses those customers, so they stay in titles, page copy and Business Profiles.
Average position is 7.8 on mobile and 18.1 on desktop. That gap is the map pack: you win when someone nearby searches on their phone. "Tyre shop near me" averages 9.3 across Australia, but inside each store's own suburb it is usually in the top 3 of the map pack.
Kumho tyres draws 8,100 searches a month, Michelin and Continental 6,600 each, Geolandar 4,400. None of them reaches your top 1,000 queries, and even "yokohama tyres" averages position 13.4. Supplier dealer locators (Yokohama, Kumho, Michelin) are also the most natural links you can earn.
PDW, Enkei, Speedy and CSA wheel pages already sit at positions 6 to 10, but their strength is spread across ?page=2, ?page=3 addresses, and some collections run to page 200. Bring each brand onto one strong page and it climbs.
Your products show in Google as product results 268,800 times a year, and only 1.1% are clicked. The free merchant listings, which show price and stock in Google's shopping results, appeared just 4,200 times. Tyre buyers compare on price, so complete offer data and a free product feed are a quick win.
/pages/catalogue appears 387,700 times a year at an average position of 6.5, but only 0.64% of people click. A new title and description is about an hour's work and could be worth several thousand visits a year.
Traction, the tool we demonstrated in September, is designed for exactly this: score every store on how easy it is to find, give each one a short list of actions, and let Gerald scan an independent tyre shop in a minute to show the owner what joining would mean. The same thinking runs through this plan: head office sets the standard, each store keeps its local name and identity.
January, February and June run about 5% above your average month; September and October about 5% below. New pages and content land ahead of the peaks, not during them.
Paid search brought 392,507 sessions last year, 1.8 times organic. Part of that is people already searching for Tyres & More. In month 1 we measure how much, and share it with whoever runs your ads, so budget can move to searches organic does not win yet.
The forecast only holds if this ships on time. Each step names the workstream it feeds, so a slipped deadline shows up as a slipped curve.
The build runs in four stages, each ending in your sign-off, so every stage builds on decisions you have already approved. What is new since September is the first decision in discovery: which platform.
How the business really runs: the Shopify back end, the store add-on, Vehicle Logic, stock by store and payments.
Structure and journeys, then a clickable prototype of the key pages, tested with Gerald and three licensees.
A component library, then every template designed on mobile and desktop. Two rounds of changes included.
Built from the approved components, content and redirects migrated, tested, then launched with 30 days of hypercare.
Each store gets a local hub at tyresandmore.com.au/stores/[suburb], with its services, offers, team, reviews and booking. On the main domain it inherits the authority the network has built, and local domains point to it. The standalone Corowa site is well made but has no rankings yet; the Corowa page on your main site already averages position 4.7.
For the ecommerce trial we recommend one Tyres & More account with a weekly settlement statement per store, paid in one batch your finance team approves, plus "book online, pay in store". Every order carries its store from day one, so direct payouts stay possible later. No new finance hire for the trial or year one; your accountant confirms the tax set-up before full rollout.
Licensees update their own photos, offers, team and hours through a store portal (part of Traction, which is optional), Christian approves, and it publishes. A new store goes live from the template in about a week, with its Business Profile, page, citations and first reviews in place within 14 days of opening.
The new site lands in month 6 of any 12-month search plan. Split the site and the search between two agencies and the riskiest part, the migration, sits in the gap between them.
The Blueprint sets the address of every size, brand, vehicle and store page. The first versions go live on the current site from March at those addresses, so at launch in June they move across with their rankings instead of starting again.
Size, brand, vehicle and store page templates are designed for the new site. They run on the current site first and move across at launch, instead of being designed twice by two teams. That saved work is why the SEO and GEO partner rate is lower.
One team holds the redirect map, the pre-launch rankings benchmark and the daily checks for six weeks after launch. When we moved Ski.com to a new platform, it lost zero rankings.
Every measure comes from an account you own, a report you can rerun yourself, or an Ahrefs export we send each month. We report against this table every month.
| Measure | Today | Month 12 (expected) | Where you check it |
|---|---|---|---|
| Organic sessions a month | 17.9K | 28.7K (21.8K to 38.3K) | GA4 |

New keywords come from 315 new or rebuilt pages (sizes, vehicles, brands, wheels, services, guides). We assume each ranks for 4, 8 or 12 Ahrefs-tracked keywords within 9 months (conservative, expected, stretch), and existing pages gain 15%, 30% or 45%. AI assistant sessions are a judgement call: the channel is new, so treat this tile as a direction, not a promise.
| Keyword | AU searches a month | Position today | Month 6 target | Month 12 target |
|---|
Position today: Search Console average for October 2025 to September 2026. "Not in top 1,000" means the query did not make the site's 1,000 highest-click queries; it may rank lower. Targets are the expected case. "Near me" positions are averaged across all of Australia, so inside each store's own suburb they are usually top 3 in the map pack.
We kept the working assumptions from our September proposal (4% of visits become a sale, 2.8 tyres a sale, A$200 a fitted tyre), so the only things that changed are the traffic and the price. Figures are revenue, not profit. Change any input and the figures update. They get replaced with your real numbers once tracking is fixed in month 1.
Revenue, not margin. Year one includes the slow early months. The run rate shows what year two starts from if rankings hold. Organic search is one lever on the 100,000-tyre gap, alongside paid media, the store network and pricing.
Each contract stands on its own, with its own price and terms. Phase 1 is the website, the SEO and GEO programme and the care plan. Phase 2 adds ecommerce and Traction, quoted when you want them. Prices are in USD, with Australian dollars as a guide at 1.52.
| Contract | Type | Price | 2027 |
|---|---|---|---|
| 1 · Website project | Fixed price project | from USD 19,500 | USD 19,500 |
| 2 · SEO and GEO programme | Monthly retainer, 12 months | USD 3,500 / month | USD 42,000 |
| 3 · Care plan | Monthly retainer, from launch | from USD 800 / month | USD 4,800 |
| Phase 1, 2027 | from USD 66,300 about A$100,800 | ||
| 4 · Ecommerce enablement | Fixed price project | from USD 9,500 | Phase 2 |
| 5 · Traction | Fixed price project, then monthly | from USD 16,000 then USD 750 / month | Phase 2 |
| Month | Do nothing | Conservative | Expected | Stretch | GA4 sessions expected | Non-brand clicks expected |

Google clicks per month unless stated. GA4 sessions = Google clicks × 1.39, the ratio between GA4 organic sessions and Search Console clicks over the last 12 months (it covers Bing, other engines and Business Profile links).
The baseline is the traffic your Search Console and GA4 actually recorded. Tools like Semrush estimate it from a sample of keywords, which is how a 17.9K site becomes 36.1K.
You can see what SEO adds, not just where traffic ends up. Doing nothing is not flat: clicks per search are already falling.
All 999 named queries were sorted and moved by rules written down on this page, using a click curve fitted to your own results.
Every new workstream is sized with Google Keyword Planner volumes for Australia, then cut to a realistic share for a site of your authority.
Our SEO lead rebuilt the forecast a second way, from the same month last year plus four levers. Started from the same month, it landed within 10% of this one.
Every target on the scorecard comes from Search Console, GA4, Business Profiles or a prompt report you can rerun. Every target has a source you can open.
We have not worked together yet, so judge us on what is in front of you: a forecast built from your own data that you can check line by line, a plan that names its risks, and the record below. One team designs the site, builds it, runs SEO and GEO, and reports on both in one monthly call.
"Saigon Digital transformed how Ski.com shows up online. Beyond rebuilding our platform, they helped us rethink our entire search and AI visibility strategy. We saw a significant uplift in organic traffic, our content started appearing in AI-generated travel recommendations, and the quality of inbound leads improved dramatically. They understand where digital discovery is heading and how to turn visibility into real commercial results."
Harry Peisach, CEO, Ski.com. When we moved Ski.com to a new platform, it lost zero rankings in the migration (Prismic case study).
Confirm contracts 1 to 3: the website project, SEO and GEO, and the care plan. We send all three the same day.
Shopify, GA4, Search Console, Business Profiles and read-only Google Ads, so month 1 starts on real data.
